Problem

A Berlin-based scale-up with 80 engineers had a bottleneck: every new service or environment required a manual request to a two-person DevOps team. Developers waited up to two days for new staging environments. Deployment pipelines were inconsistent across the 35 microservices in their estate.

Solution

We designed and built an Internal Developer Platform (IDP) — a self-service web portal backed by Terraform and Kubernetes automation. Engineers can provision new environments, manage secrets, view deployment history, trigger rollbacks, and monitor service health — all without opening a support ticket.

Key Capabilities

  • One-click environment provisioning (staging, feature, review apps) backed by Terraform Cloud
  • Secrets management integrated with HashiCorp Vault
  • Unified deployment pipeline with automated rollback on health check failure
  • Cost attribution per service and per team to surface cloud spend anomalies

Outcome

Environment provisioning time dropped from 2 days to 8 minutes. DevOps team freed from routine requests to focus on platform improvements. Cloud infrastructure costs fell by 22% after teams could see and own their spend.
