The Challenge

Our client, a mid-sized logistics company headquartered in Frankfurt, was running a 12-year-old on-premise ERP system. The monolithic codebase had accumulated years of technical debt, required constant manual intervention, and could not scale to meet growing cross-border shipment volumes.

Our Approach

We assembled a dedicated team of four senior engineers and one technical project manager. We began with a six-week discovery phase — mapping every business process, documenting integrations, and identifying the most painful bottlenecks.

The new platform was built on Laravel 12 with a React frontend, deployed on AWS with auto-scaling. We introduced domain-driven design to cleanly separate logistics domains: shipment tracking, invoicing, warehouse management, and partner portal.

Key Deliverables

  • Real-time shipment tracking dashboard with WebSocket updates
  • Automated invoice generation and EDI integration with major freight carriers
  • Partner self-service portal for booking, documentation, and reporting
  • Full data migration from the legacy system with zero data loss

Results

The new platform launched on schedule after eight months. Report generation time dropped from 4 hours to under 3 seconds. Monthly operational costs fell by 40%. The partner portal onboarded 120 logistics partners within the first quarter.
